Rolling Forecast Template

A rolling forecast always looks the same distance ahead, so the business is never planning against a year that is nearly over. The hard part is not the spreadsheet but the discipline: a fixed set of drivers with named owners, a short monthly or quarterly cycle, and a record of how accurate past forecasts were. This template gives you all three. Pair it with our software category guides to see which tools fit your team. Once you have a shortlist, check the vendor profiles and the finance glossary for unfamiliar terms, then use our head-to-head comparisons before your first demo.

How to use it

  1. 1

Pick the drivers that move the P&L. Limit the driver table to the eight to twelve inputs that explain most of the result, such as bookings, churn, headcount, and cost per head. A rolling forecast with a hundred inputs will not be updated every month.

  2. 2

Drop the closed period and add a new one. Each cycle, replace the quarter or month that just closed with actuals and add a new period at the end, so the horizon stays at twelve months or four quarters.

  3. 3

Record accuracy before you overwrite. When actuals arrive, log them against the forecast made one and three months earlier before updating. Accuracy you do not record cannot be improved.

  4. 4

Run the same calendar every cycle. Use the process calendar so driver owners know their deadline without being chased. A predictable cycle is what keeps a rolling forecast rolling.

Annual Operating Budget Template

An annual budget is only as good as the assumptions under it, and most budget files bury those assumptions in hard-coded cells. This template puts the drivers on one page, builds revenue, cost of revenue, and department opex by quarter with a full-year total, and adds the budget calendar with owners and dates, because budgets that run late are usually budgets that never had a calendar.

Budget vs Actual Template

Most budget vs actual reports get the arithmetic right and the reading wrong. A $20k overspend on revenue lines is good news and a $20k overspend on cost lines is not, yet many sheets colour both the same way. This template flags favorable and unfavorable by line type, and forces a driver and an action for every material variance so the report explains the month instead of restating it.

13-Week Cash Flow Forecast

A 13-week cash flow forecast is built from cash, not from the P&L. It uses the direct method: what will actually land in and leave the bank each week. This 13 week cash flow template rolls closing cash forward automatically, checks every week against your minimum cash threshold and revolver availability, and includes a variance-to-actual log, because a forecast that is never compared with the bank statement never gets better.

Frequently asked questions

What is a rolling forecast?

+

A forecast that keeps a constant horizon, typically twelve months or four quarters, by adding a new period each time one closes. Unlike an annual budget, it never shortens as the year progresses.

How do you calculate forecast accuracy?

+

A common formula is 1 minus the absolute difference between actual and forecast, divided by the actual. A forecast of 960,000 against an actual of 978,000 gives 1 - 18,000 / 978,000, or about 98.2%. Measure it at a consistent lag so results are comparable.

Does a rolling forecast replace the annual budget?

+

Not usually. Many companies keep the annual budget as the fixed target for compensation and board accountability, and use the rolling forecast for operating decisions and cash planning. Some replace the budget entirely, but that requires a different approach to targets.

How often should a rolling forecast be updated?

+

Monthly or quarterly. Monthly updates of the near term with a quarterly refresh of the full horizon is a common pattern, because it keeps the next quarter current without asking owners to re-plan a full year every month.
