Budget vs Actual Template

Most budget vs actual reports get the arithmetic right and the reading wrong. A $20k overspend on revenue lines is good news and a $20k overspend on cost lines is not, yet many sheets colour both the same way. This template flags favorable and unfavorable by line type, and forces a driver and an action for every material variance so the report explains the month instead of restating it. Pair it with our software category guides to see which tools fit your team. Once you have a shortlist, check the vendor profiles and the finance glossary for unfamiliar terms, then use our head-to-head comparisons before your first demo.

Built for: FP&A manager, Controller, CFO, Budget owner

What you get

  • A variance grid with budget, actual, $ variance, % variance, and a favorable/unfavorable flag that reads revenue and expense lines correctly
  • Live formulas in the CSV, including a guarded % variance that does not break on zero-budget lines
  • An operating income total calculated from revenue less expenses, not a blind sum of every line
  • A commentary table that separates timing variances from permanent ones

How to use it

  1. 1

Set the materiality threshold first. Agree a dollar and percentage threshold before the month closes, for example [$10,000] or [5%] of the budget line. Without one, owners either explain nothing or explain every $300 difference.

  2. 2

Tag every line as Revenue or Expense. The favorable/unfavorable flag depends on it. Other income and contra-expense lines that behave like revenue should be tagged Revenue so a higher actual reads as favorable.

  3. 3

Paste actuals from the locked trial balance. Run the report only after the close is locked. Variances calculated on a trial balance that is still moving create commentary that has to be rewritten.

  4. 4

Explain drivers, not differences. For each variance above threshold, record the driver (volume, price, timing, one-off) and whether it reverses next month. 'Actual higher than budget' is a restatement, not an explanation.

Budget vs actual by line

Variance = Actual minus Budget. Type drives the flag: on Revenue lines a positive variance is favorable, on Expense lines it is unfavorable.

Line itemTypeBudgetActual$ Variance% VarianceFav / Unfav
Subscription revenueRevenue1,200,0001,236,00036,0003.0%Favorable
Services revenueRevenue150,000132,000-18,000-12.0%Unfavorable

Calculated in the CSV: $ Variance = Actual - Budget; % Variance = $ Variance / Budget (blank when budget is zero); Flag = Favorable when revenue is above budget or expense is below budget.

Annual Operating Budget Template

An annual budget is only as good as the assumptions under it, and most budget files bury those assumptions in hard-coded cells. This template puts the drivers on one page, builds revenue, cost of revenue, and department opex by quarter with a full-year total, and adds the budget calendar with owners and dates, because budgets that run late are usually budgets that never had a calendar.

Rolling Forecast Template

A rolling forecast always looks the same distance ahead, so the business is never planning against a year that is nearly over. The hard part is not the spreadsheet but the discipline: a fixed set of drivers with named owners, a short monthly or quarterly cycle, and a record of how accurate past forecasts were. This template gives you all three.

Monthly Management Reporting Pack

Management reporting fails when the pack is long, late, and describes numbers without explaining them. This pack is built around a fixed structure that leadership learns to read quickly, a P&L that compares to both budget and prior year, and a three-part commentary framework: what happened, why, and what we are doing about it. It ships on a set business day every month.

Frequently asked questions

How do you calculate budget vs actual variance?

+

Dollar variance is actual minus budget, and percentage variance is that dollar variance divided by budget. Whether the result is favorable depends on the line: actual above budget is favorable for revenue and unfavorable for expenses.

What is a favorable vs unfavorable variance?

+

A favorable variance improves profit relative to budget: revenue above plan or costs below plan. An unfavorable variance reduces profit. A favorable cost variance can still be a problem if it comes from a delayed hire or project that the business needed.

What variance threshold should require an explanation?

+

There is no universal figure. A common practice is a combined rule, such as any variance above a set dollar amount or a set percentage of the line, whichever is larger. Set it so owners explain the handful of variances that matter each month rather than every line.

Should I compare actuals to the budget or the latest forecast?

+

Both answer different questions. Variance to budget measures performance against the plan the board approved; variance to forecast shows what changed since the last reforecast. Most teams lead with one and show the other as a secondary column.
